01 / What it is
What does AI do for procurement?
AI for purchasing, or AI in procurement as larger companies tend to call it, does the reading, checking and chasing around your orders. It puts order confirmations next to the purchase order, picks delivery dates and delays out of emails and prepares supplier information from PDFs in the ERP. It compares quotes, bundles stock alerts and writes the first draft of an email to the supplier. A human decides on anything that involves money or an agreement.
Purchasing lends itself well to AI. The work comes back every day, it's already in email and PDF, and you know exactly when it's right: price, quantity and delivery date are on the purchase order. So you can measure how often AI gets it right, and build trust with evidence.
It applies in wholesale, manufacturing, construction and installation and e-commerce. Everywhere it's the same question: how does the buyer get time back for suppliers and negotiating, instead of spending it on chasing emails?
01Order confirmations
Price, quantity and delivery date checked against the purchase order. Deviations set apart.
02Delivery dates and delays
Picked out of supplier emails and tracked per order.
03Supplier data
Product information from PDF and email, prepared in the ERP.
04Quotes and terms
Quotes side by side, contracts searchable. The buyer chooses.
02 / Sound familiar?
Where purchasing's time really goes.
Not to suppliers and negotiating. To all the work that comes before it.
The order confirmation
“We order at one price, the confirmation states another. Whether anyone notices depends on who opens the email.”
Chasing
“The same round every morning: which confirmations are still missing, and who do I need to call?”
The delivery date that moved
“The supplier reported the delay properly. In passing, in an email from three weeks ago.”
Product data
“Specifications come as PDFs. We retype them into the ERP, item by item.”
Comparing quotes
“Three quotes, three formats, different units. You have to build a spreadsheet before you can choose.”
The contract
“What did we agree about the lead time? The answer is in a PDF on someone's drive.”
03 / Before and after
A week in purchasing, before and after AI.
Six tasks we automate for purchasing teams. Supplier data comes with a client figure, deviations with a worked example of what that step costs now. What it delivers for you, we calculate with your own volumes.
Checking an order confirmation
Before
Open the email, find the purchase order, compare price, quantity and delivery date line by line.
With AI
Automatically checked against the purchase order. What matches is ready to process. What deviates is at the top of the work list.
- Worked example: now 1,280 hours a year (40 min x 2 people x 80 a month)
Reporting a deviation to the supplier
Before
Look up the order, type an email and call again a week later.
With AI
A draft email with the purchase order and the difference attached. The buyer reads, adjusts and sends.
Delivery dates and delays
Before
Delays are scattered across emails. Planning only hears about it when the delivery doesn't arrive.
With AI
New delivery dates picked out of the email and tracked per order. Whoever it affects gets an alert. The buyer decides what happens.
- EasyToys: 132 hours a month, incl. copy in six languages
Supplier and product data
Before
Retyping specifications from PDFs and emails into the ERP, item by item.
With AI
Read and prepared in the ERP. Someone who knows the product range checks.
Comparing quotes
Before
Copying three quotes in three formats into Excel before you can compare them.
With AI
Prices, lead times and terms side by side, with what stands out. The buyer chooses and negotiates.
Stock alerts
Before
Going through lists every morning: what's running out, what's been sitting too long, what's already on order?
With AI
The alerts bundled in one overview per day, with a draft order proposal. The buyer decides what gets ordered.
04 / Order confirmations
Checking order confirmations automatically: the value is in what doesn't match.
An order confirmation that matches the purchase order exactly isn't interesting. It just needs to be processed. The value is in the confirmations that deviate: a higher price than agreed, fewer units than ordered, a delivery date a week later, or a confirmation that never arrives.
By hand, you find those by checking everything. That takes time, and on busy days in particular something slips through. Then you only notice at goods receipt, or when the invoice comes in. AI turns it around. Every confirmation is put next to the purchase order. What matches is ready to process. What deviates goes to the top of the work list, with the difference, the documents and a draft email to the supplier.
That email doesn't go out by itself. Accepting a different price, approving a substitute item or switching to another supplier: those are agreements with money attached. The buyer decides on those. How to set up that human role properly is explained in human in the loop.
01What matches
Ready to process. The buyer approves.
02What deviates
At the top of the work list, with the difference, the order and a draft email.
03What's missing
No confirmation within the agreed time? Then the supplier goes on the list to chase.
04What AI doesn't do
Accept a price or change an order without the buyer's approval.
05 / Case
EasyToys: supplier data from PDF and email, ready in the ERP.
At EasyToys, product information came in as PDFs and emails from suppliers. It had to be retyped and translated for each language.
Now AI reads the supplier PDFs and emails, writes the product copy in six languages and prepares everything in the ERP. The result: 132 hours and € 6,600 a month saved. Read the full EasyToys case.
For purchasing, this is familiar work. Specifications, price lists and item data arrive slightly differently from every supplier. AI reads them, whatever the format, and puts them in the right fields of your system. How a connection like that works is explained in connecting AI to your systems.
01The input
PDFs and emails from suppliers.
02What AI does
Reading, writing product copy and preparing it in the ERP.
03The output
Product copy in six languages, without retyping.
04Result
132 hours and € 6,600 a month saved.
06 / Who does what?
Where does each kind of purchasing work land: with a human or with AI?
In purchasing, a lot of work lands on 'Human approves'. AI checks the order confirmation and prepares the email about a deviation, and the buyer approves. Bundling stock alerts can be done fully by AI; what gets ordered is decided by a human. Pick a task and see how the four roles work.
Pick a task
Human
A person does the work. AI stays out.
AI assists
A person does it, AI drafts or looks things up.
Human approves
AI does the work, a person checks before it goes out.
Fully AI
AI does it by itself. A person spot-checks.
Where it lands: Human approves
AI prepares the answer with the right order details. An employee reads along and sends: tone and exceptions stay human.
07 / What to watch for
Six things to get right before you use AI for procurement.
Who decides
AI prepares, the buyer decides. Accepting a price or changing an order never happens without approval.
Thresholds
Above an amount or deviation you choose, always a second pair of eyes. However well it matches.
Clean master data
Duplicate suppliers, old item numbers and wrong units make AI uncertain. Cleaning up is often step one.
An audit trail
Every step is logged: what the AI read, what it proposed, who approved it and what went to the supplier.
Data in the EU
Prices, contracts and supplier data stay in the EU, with you or with a European provider.
Use what's already there
Does your ERP already do it well enough? Use that. We build where the work runs between email, PDF and systems.
08 / Yourself, tool or partner?
ChatGPT, your ERP's purchasing module or an AI partner?
Three ways to use AI for procurement. They don't rule each other out. An honest side-by-side:
| On your own with ChatGPT or Copilot | Your ERP's purchasing module | AI Partnership with NinA | |
|---|---|---|---|
| What it does | Draft an email to a supplier or summarize a quote | Ordering and order management within its own system | Order confirmations, delivery dates, supplier data and quotes across all your systems |
| Reads order confirmations from email and PDF | · | Often only structured messages | ✓ |
| Checks the confirmation against the purchase order | If you supply both yourself | Sometimes, depending on the software | ✓ |
| Works across ERP, email and Excel | · | Within its own system | ✓ |
| Who builds and maintains | Everyone for themselves | The vendor or an implementation partner | A dedicated NinA team |
| Fits | One-off questions and emails | Tidy order flows, one system | Email and PDF from many suppliers, several systems, lots of deviations |

Frequently asked questions about AI for procurement.
What can AI do for procurement?
For procurement, AI can check order confirmations against the purchase order and flag deviations in price, quantity and lead time, track delivery dates and delays from emails, prepare supplier and product data from PDFs and emails in the ERP, compare quotes, bundle stock alerts and write draft emails to suppliers. A human decides on anything that involves money or an agreement. At EasyToys, where AI reads suppliers' product information and prepares it in six languages in the ERP, that saves 132 hours and € 6,600 a month.
Can AI check order confirmations automatically?
Yes. AI reads the order confirmation from the email or PDF, puts it next to the purchase order in the ERP and compares the price, quantity and delivery date line by line. What matches is ready to process. What deviates goes into a work list with the difference and a draft email to the supplier. The buyer approves and sends. Confirmations that don't arrive go on a list to chase.
Does AI email suppliers itself?
At first, every email goes to the buyer as a draft. They read it, adjust it and send it. A simple reminder to send a confirmation can be automated later, if you want. Anything that involves money or an agreement, such as accepting a different price or changing an order, stays with the buyer. Every step is logged.
Can AI search contracts and terms of delivery?
Yes, with a technique called RAG. AI searches your own contracts, framework agreements and terms and answers with the source attached, for example when you ask what you agreed with a supplier about the lead time. The buyer immediately sees where it's written and can check it. AI only searches the documents it has access to.
Which ERP packages does it work with?
With ERPs such as Exact, AFAS, SAP and Microsoft Dynamics, and with other packages that have an API or export. Also with email in Microsoft 365 or Google Workspace and with Excel. We usually build in n8n, with custom work where needed. The condition is access with the right permissions, set up with your administrator. You can read more in connecting AI to your systems.
How do you start automating procurement with AI?
With one task that has high volume, a fixed format and a clear right or wrong. In purchasing, that's often checking order confirmations. Which other processes lend themselves to it is covered in which processes to automate. In the AI Quick Scan we list all the opportunities, with a business case for each.
What does AI for procurement deliver?
That depends on your volumes. That's why we calculate with the APO method: three numbers per process step, namely the duration, the number of people and the frequency. A worked example, not a client figure: handling deviating order confirmations takes 40 minutes, with 2 people, 80 times a month. That's 1,280 hours a year, and at € 45 per hour € 57,600. Then we look at which part of that AI can take over. How to build a business case like that is explained in the knowledge base.
What does AI for procurement cost at NinA AI?
You start with the € 6,000 AI Quick Scan: one day on site, and within a week a baseline on seven dimensions, a business case per opportunity, a roadmap and package advice. Building happens within the AI Partnership: package S costs € 4,500 per month (30 hours, about one process at a time), M € 7,500 (50 hours, about two processes) and L € 12,000 (80 hours, about four processes). That's € 150 per hour. The minimum term is twelve months, after that with two months' notice. We only start if the partnership earns itself back at least twice in the first year. All amounts excluding VAT. More on pricing.
Does AI replace the buyer?
No. AI for buyers is an assistant, not a replacement. AI takes over the reading, checking and chasing and prepares a proposal. The buyer decides on prices, suppliers and what gets ordered, and has time left for supplier relationships, negotiating and purchasing strategy.
